What you'll walk out with: • One or two of your own processes fixed on paper, using your real jobs, not a textbook example • A simple step-by-step for how that process should run and who does what • A short implementation plan: what to change first, this week • A take-home worksheet to find the same kind of leak in other parts of your business
Who it's for: Owners of small contracting and trade businesses (general contractors, remodelers, roofers, electricians, plumbers, HVAC, window and specialty subs) who are busy, doing good work, and feel like the office side can't keep up. Bring the problem that annoys you most. Common ones: • Change orders done in the field that never get billed • Jobs that start wrong because info got lost between the sale, the office, and the crew • Suppliers and subs scheduled at the last minute, or with the wrong specs • Estimates that go out late • Your phone ringing all day because nothing moves without you • Not knowing which jobs actually made money
How the 90 minutes runs:
1. Welcome and quick intros (10 min). Your trade, crew size, and the one problem you brought.
2. Find the leak (25 min). Map how the process runs today, step by step, and mark where it breaks.
3. Fix it (35 min). Redesign the process with simple tools: who does what, when, and with what form or checklist.
4. Your plan (15 min). Write down the first three changes and when you'll make them.
5. Q&A (5 min). Including 2 minutes on how Paloma works with contractors one-on-one, for anyone who wants more help.
What to bring • One process that's been giving you trouble, with a recent job where it went wrong • Any form, estimate, or change-order sheet you use now (paper or phone photo is fine) • A pen. Worksheets are provided
Who's running it Paloma H. Siordia, founder of Cedar Zephyr Business Solutions. Background in construction management, COO roles, and operations across the U.S. and Mexico. She helps small contractors fix the processes behind change orders, job handoffs, and estimating. Bilingual English and Spanish.
Quick questions: Is this a sales pitch? No. It's a working session on your own business. Paloma takes 2 minutes at the end to explain how she works one-on-one, and that's it.
Why is it free? It's hosted at a nonprofit to support local small businesses.
Can I bring my office manager or a partner? Yes, if you register them. Seats are limited to 15.
